Microsoft is implementing a significant change in its pricing structure for the Artificial Intelligence-powered Copilot Cowork platform, moving to a pay-as-you-go model. This shift comes as the tech giant expands access to its enterprise productivity tool and actively explores more cost-effective AI models, including a version of DeepSeek, to manage escalating operational expenses. The move underscores a growing trend in the AI industry to address the substantial computing costs associated with advanced agentic AI tools.
This new pricing structure means that companies utilizing Copilot Cowork will now be billed based on their actual consumption of compute resources and AI processing. Unlike traditional flat-rate subscriptions, this usage-based approach directly reflects the intensity of a customer's AI activity. Microsoft indicated that an unlimited-use model was no longer sustainable, with some customers already engaging in hundreds of tasks per week, leading to exceptionally high computing demands. Charles Lamanna, Microsoft’s Executive Vice President for Copilot, Agents and Platform, highlighted this by stating, “We have users who do hundreds of tasks a week, which is great — they’re way productive — but the consequence is the costs can go very high.”
To further mitigate costs, Microsoft is evaluating a fine-tuned version of DeepSeek V4 or other open-source AI models as a potential lower-cost alternative to the current Anthropic and OpenAI models powering Copilot Cowork. The company anticipates making a final decision on its chosen model in the coming weeks. This strategic move could offer businesses more flexibility and potentially reduce their AI expenditure.
The potential integration of technology from DeepSeek, a Chinese AI company, might draw scrutiny given ongoing global concerns about data security and geopolitical tensions surrounding AI development. However, Microsoft has reassured customers that any DeepSeek-based offering would be entirely optional and fully hosted on Azure, its cloud computing service. This setup ensures that customer data would remain securely within Microsoft’s cloud infrastructure, addressing potential privacy and security concerns.
Agentic AI tools, such as Copilot Cowork, Anthropic’s Claude Code, and OpenAI’s Codex, are distinct from basic chatbots. They possess the capability to autonomously execute complex tasks by repeatedly invoking AI models, retrieving data, and utilizing external tools. While these tools offer a significant boost to productivity, their sophisticated operations inherently consume substantial computing power, leading to rapidly increasing costs. This industry-wide challenge is also evident with other major players, as seen when Anthropic recently paused token-based pricing for its Claude Agent SDK amidst similar concerns over AI usage costs, reinforcing the broader industry shift towards more adaptable and cost-efficient AI solutions.
